Four workstreams run as a waterfall with deliberate overlap: the front end ports onto the Sharetribe Web Template while integrations land behind it, everything is feature-complete by November 1 for a closed internal beta, and the final six weeks are hardening, load tests, and seller preload — not new code. Every bar below is estimated on the high side. Dependencies, resources, and the reasoning for the date are all on this page; the money side lives on Costs & Run-Rate and the people side on the Team & Ops Plan.

Five phases, each one de-risks the next.

Foundation

Web Template + CI/CD stand up and the whole Sharetribe surface lands — processes, SSO, payouts. About four weeks: it’s configuration, not construction. Design is already locked — zero discovery risk.

Build & Integrate

VCDB/PIM gate, NetSuite, wallet ledger, the flows and the mobile wrap — the Ninjas and Guillermo run in parallel with weekly integration checkpoints.

Internal Beta

Feature complete. EEI staff + Team Stance run real listings and real dollars end to end on production rails, invisible to the public.

Nov – Dec

Preload & Harden

Pen test, load tests, then a full December of QA/UAT under code freeze — while founding sellers stock the shelves with 500+ listings so opening day isn’t an empty garage. See the Launch Plan.

Open Doors

Public go-live with inventory, verified sellers, a tested claims flow, and the whole EEI megaphone behind it.

Waterfall discipline with agile plumbing: workstreams overlap where the dependency graph allows it and nowhere else. The red band is January — if a bar touches it, it slipped. None do, by design.

The build is in-house: Guillermo owns the stack, the Ninjas wire the internal platforms alongside him, and Scott owns the plan. The run side follows the Team & Ops Plan doctrine to the letter — dedicated pilot hires who start before beta, so launch day isn’t their first day.

What could move, and what won’t.

Sharetribe pricing shift

Usage-based pricing lands September 2026, mid-build. Mitigation: re-quote in writing before kickoff, budget the usage model high on the Costs brief, contract terms locked before Oct.

App-store review variance

Apple review on the Capacitor wrap can swing ±3 weeks. Mitigation: the apps are a fast-follow, not launch-blocking — web go-live doesn’t wait on Cupertino.

KYC conversion drag

If Stripe Identity pass rates run low in beta, seller onboarding slows. Mitigation: beta measures it in November with six weeks to tune prompts, retries, and support scripts.

Holiday freeze discipline

Nov–Dec is hardening only. Any feature that misses Nov 1 waits for January — the freeze protects the date, not the backlog.

Why January 1 — and not sooner

Carriers are drowning in DecemberA first buyer’s first order stuck in the Christmas parcel crush is the worst possible first impression for a trust-based marketplace.

Buffer beats bravadoSix hardened weeks sit between feature-complete and doors-open. Slips get absorbed invisibly instead of becoming a public launch delay.

Sellers stock the shelves firstHoliday garage-cleaning season is exactly when enthusiasts inventory their parts pile. Buyers walk into a stocked marketplace, not a soft open.
